The Client decided that this situation is a potential source of financial loss and changing it might be an opportunity to improve the maturity of the organisation. The Client needed a new approach to the IT system - one that would facilitate using the services of more suppliers at the same time. The core3 team was responsible for a comprehensive plan that included defining a model introducing the use of the services of numerous suppliers, as well as for preparing a new partnership model, contracts and recommendations of new suppliers.

Point of Sale system - supplier solution assessment

The Client is a leader in the Polish market - they offer content and premium services. Their biggest assets are an innovative approach and implementing new solutions and trends in the Polish market. From a system-oriented perspective the Client's potential in the field of ad sales is based on an older system developed internally by the company. The system offers some unique features that gives the Client a head start in the Polish market. On the other hand, it fails to support current market trends (because of a high adaptation level and the use of an outdated technology - Delphi). The core3 team was also responsible for preparing spreadsheets and a supplier assessment framework as well as providing flexible mechanisms enabling the use of dynamic weights in the process of defining assessment criteria. Moreover, running supplier assessment based on information available online and meetings within the IBC2016; participation at IBC2016 in Amsterdam in the role of an expert; shortlisting potential solutions in the field of TV commercials sales (we shortlisted 7 solutions out of 51 available in the market).

The goal of the project was to define an IT system reconstruction strategy including a detailed action plan and dependencies between subsequent stages. The core3 team was responsible for defining the approach and the scope of the project, project management, business analysis, corporate architecture (rules and range for broadband television).

Media Assets Management - Business Analysis

The Client currently has a Media Asset Management system that is not supported by the supplier. The system had to be modernised, including the implementation of new procedures that would facilitate optimisation of processes and operations. The portfolio of possible solutions was limited. The goal of the project was to define requirements and to prepare an RFP proposal. Our consultants were responsible for business analysis, including the approval of business and IT requirements, defining a new approach to system implementation and formulating RFP documentation and the TO-BE state of the architecture of solutions.

CRM transformation program

The CRM system support expired and the Client decided to gather business requirements and to define the scope of a new CRM system. The task of replacing the CRM system was part of a wider modernisation program, including establishing unified integration and procurement systems. The core3 team was an official partner responsible for defining the strategy and the scope of activities in the field of gathering requirements. The scope included CRM processes (billing excluded) as well as product and offer management. The scope included: Phase 1 - defining business and strategic goals; Phase 2 - obtaining business needs and high level needs; Phase 3 - IT architecture - defining the features of the application. core3 consultants led the business phase (managed Phase 2) and the IT phase (managed Phase 3).

As a new player in the market, the Client sought a strategic partner in the field of corporate architecture based on specific IT architecture (data management, EAI, public key infrastructure). The core3 team was a subcontractor responsible for providing expert knowledge, particularly in the field of corporate architecture as well as for the selection and assessment of suppliers. Moreover, our consultants were responsible for defining supplier selection metrics rooted in best IT practices, technical assessment and supplier recommendations as well as audit and defining strategy in the field of public key infrastructure.

IT architecture transformation program (phase 2 and 3).

The lack of flexibility in BSS/OSS architecture (largely due to constraints in system architecture and the CRM system) made it difficult for the Client to implement new services and acquire new market segments. Because of these issues as well as other problems the Client launched a broad IT architecture modernisation program. The modernisation vision and business analysis were predefined by our partner in a strategic consulting project. core3 was responsible for initial analysis and tender support in phase 2 in business process analysis (states: AS-IS and TO-BE) using the BPMN (more than 2000 pages), vision of IT architecture (TO-BE) (more than 100 systems) and support in the tender procedure (workshops, assessment, supplier selection). Moreover, our consultants were responsible for initial analysis and tender support in phase 3 that included business process analysis (states: AS-IS and TO-BE) using the BPMN (more than 3600 pages), vision of IT architecture (TO-BE) and support in the tender procedure (workshops, assessment, supplier selection).

IT Outsourcing Program - Due Diligence

The Client had to improve productivity and decided to implement a supplier consolidation model. Our partner was responsible for a Due Diligence report of the AS-IS state for the purpose of an RFP. The core3 team was responsible for defining the scope and structure of data in the field of obtaining technical information in the Due Diligence process, including the areas of applications, servers, hardware, metrics and IT processes.

Strategic audit of a modernisation program in the areas of sales and CRM - implementing new systems supporting CRM and PoS. The audit was performed in the following areas: * Existing architecture solutions assessment, * Precision of agile methodology implementation * Strategy and business requirements in relation to actual business needs * Cost efficiency of the implementation process The project resulted in a report presented and discussed on the supervisory board level. The core3 team was responsible for auditing the implementation of agile methodologies and its correctness. Quality-based assessment of solutions architecture (as related to ATAM).
